About Production Matters, LLC

Great Games Come From Healthy, Well-Run Teams

With 30+ years of experience—spanning AAA blockbusters to lean independent studios—I’ve seen the same pattern repeat itself: talented people, capable of extraordinary work, held back by the structure around them. Production friction isn’t usually a people problem. It’s a process debt problem.

Production Matters, LLC exists to find it, name it, and help you fix it.

The Achievement Formula

I believe team output is a solvable equation—but the solution is never “one size fits all.” Every engagement starts with The Achievement Formula, a diagnostic lens for identifying exactly where your studio is leaking value:

\[P(\text{Achievement}) = \text{Skill} \times \text{Attitude} \times \text{Culture} \times \text{Tools} \times \text{Goal}\]

When a team isn’t achieving what it should, one or more of these variables is broken or misaligned. The audit finds which ones, and why.

What We Look For

A production audit covers the full range of problems that quietly kill momentum:

  • Scope creep and feature bloat — work that expands without clear ownership or sign-off
  • Broken sprint and milestone planning — schedules that don’t reflect reality and teams that know it
  • Unclear ownership and accountability gaps — decisions that fall through the cracks between disciplines
  • Poor communication across the team — information that moves too slowly, ineffectively, or not at all
  • Crunch and unsustainable work practices — short-term pressure compounding into long-term damage
  • Dysfunctional team culture — the dynamics that no one wants to say out loud but everyone feels

If your team is smart and motivated but still struggling to ship—or shipping, but at a cost nobody wants to keep paying—these are the places to look.

Methodology: Context Over Prescription

Many consultants arrive with a predetermined framework—Scrum, Kanban, SAFe, Waterfall—and try to fit your team into it. I do the opposite.

The best process is the one that actually helps your team. That means starting with the intentions behind your current mechanisms, understanding your unique team DNA, and shaping recommendations around how your studio actually works—not how a methodology says it should.

Three principles guide every engagement:

Beyond Agile and Scrum. Not every problem is solved by a standard framework. I draw from Lean (7 Wastes), SDT, custom workflows, and whatever specific levers will actually move the needle for your team.

Information Velocity. Production isn’t just about managing tasks. It’s about how information moves through an organization. Slow, unclear, or siloed information creates bad decisions at every level. I help you build systems that fix that.

No Blame, Just Progress. The goal of an audit is not to find someone to fault. It’s to identify where value is being lost and provide a clear, actionable plan to recover it. We examine the cost and benefit of your processes, keep what’s working, and reconsider what isn’t.

How It Works

An engagement begins with structured interviews across the team and a review of relevant documentation—roadmaps, postmortems, sprint records, communication channels. What comes back is a findings report: direct, specific, and prioritized. Not a list of observations wrapped in consultant-speak. A real map of what’s broken and what to do about it.

About the Founder

Robbie Edwards, Founder & Principal Consultant

I’ve spent more than 30 years in game development—across projects ranging from large-scale AAA productions to small, focused titles—in senior production and leadership roles. I’ve been in the room when a project falls apart and when a team clicks into something remarkable. The difference, almost always, comes down to how the work is structured and how people are supported in doing it.

I started Production Matters because I kept seeing the same fixable problems go unfixed—not from lack of talent or desire, but from lack of outside perspective and honest diagnosis. That’s what this practice exists to provide.
